Google traffic to publishers is down more than 30%. AI Overviews are answering the questions your articles used to answer. Social referral keeps shrinking.
The one thing nobody can scrape from you is a direct relationship with your audience.

This episode of the Paywall Podcast walks through the Publisher Flywheel™, a 4-step system that captures anonymous readers on your email list and converts them into paid subscribers. You’ll see it running live on The Spanish Eye, a regional English-language news publisher in Andalusia that grew active users 800% in 12 months.
The readers you’re not converting
Most publishers focus on the small group who subscribe on day one. That group exists. They love the brand and pay right away.
Then there’s the random search traffic that will never register, never pay, and never come back. Ignore them.
The readers who matter are the ones in the middle. They like your content, but they’re not ready to pay yet. With the right nurturing, they will be.
That middle group is where the flywheel operates.

Step 1: Engagement (the registration wall)
Pop-ups ask politely for an email address. Registration walls trade access to content for one.
Registration walls convert anonymous traffic into known, logged-in readers 2 to 7 times faster than pop-ups. That’s the cornerstone of the whole system.
Looking to grow your publication?
Sign up for expert advice straight to your inbox. The number that matters is 1.7. That’s the average pageviews per session across most publications, which means your registration wall has to appear by article two or the average reader never sees it.
Where to start: 2 or 3 free articles before the wall, 2 or 3 more after registration, then the paid upgrade.
Where to end up: 1 free article before the wall, 1 or 2 after, then paid. Some publishers eventually run zero free articles, like The Spanish Eye and The New York Times.
You don’t have to start there. You just have to move toward it.
Step 2: Nurture (your newsletter is the product)
Once a reader registers, they land on your free segment. Your free newsletter has one job: sell the paid subscription (or the donation, if you’re nonprofit).
Cadence is where most publishers underperform.
News publishers should send daily, sometimes twice daily. Niche and magazine publishers need 2 to 3 sends per week. Once a week is the floor. Once every two weeks is invisible.
Readers scan their inbox like a feed. Your brand needs to keep landing there so that when a story hits, they click through and hit the upgrade message again.
Automation makes the cadence sustainable. Set up a morning digest for everyone and an afternoon digest that only paid subscribers receive. That’s a genuine premium benefit, and it runs itself.
Step 3: Convert (target the reader you actually know)
A logged-in free reader is a known reader. That changes everything about how you message them.
About 40% of engaged free readers who eventually subscribe do it within the first 30 days of registering. Front-load your promotional messaging accordingly.
Look for high-intent triggers. A reader who hits the upgrade paywall three times in a week is telling you they’re close. Send a promotion. Three months for the price of one converts well.
Watch for abandoned checkouts. If a logged-in reader starts checkout and drops off, you know who they are. Follow up by email.
Step 4: Insights (act on the behavior)
The last step of the flywheel is data you can act on.
Quiet readers who haven’t logged in for 30 days need re-engagement. Failed payments need automated churn recovery once Stripe gives up. Highly engaged free readers need targeted offers.
Leaky Paywall Insights tracks this behavior automatically and lets you trigger promotions, re-engagement emails, and dunning campaigns based on real reader activity. Included with Leaky Paywall.
The Spanish Eye: 800% growth in 12 months
The Spanish Eye covers Andalusia. They launched about 18 months ago and turned the flywheel on close to zero.
They now run a hard registration wall: zero free articles before signup. They send morning and afternoon newsletters daily, both automated. Registered readers who hit the upgrade wall repeatedly see a first-three-months-for-the-price-of-one offer.
Active users grew about 800% over 12 months. Paid subscriber growth has been steady month over month since they tightened to the hard wall earlier this year.
Larger regional news publishers using this method have more than doubled traffic in a year. Small neighborhood news sites have grown traffic 50% in six weeks.

Start loose, tighten with confidence
Don’t set a hard wall on day one. Start with 3 free articles before registration, another 3 after. Watch what happens. Nothing breaks. Then tighten.
Confidence is the operating principle. Each turn of the dial teaches you what your audience will accept, and each turn grows the email list faster.
When your list is big enough and reader revenue is predictable, you stop needing search and social to run the business. That’s the point.
